A Guide & Template for a Great Board Meeting

The guide emphasizes that effective board meetings are quarterly strategic reflections focused on reviewing past performance, aligning on priorities, and planning next steps, supported by a structured internal cadence of weekly, monthly, and quarterly leadership reviews, culminating in tailored presentations that transparently communicate progress and future plans to a supportive board.

Board meetings are not complicated or particularly stressful if you approach them with the right mindset. Your board, especially in the early days, is typically supportive and should not be surprised by any news shared during the meeting. Their role is to listen to your analysis of what has gone well, what hasn't, and to review with you the likely set of actions or changes for the next 90 days.

Board meetings are for you and your leaders to do quarterly reflections on past performance and to drive alignment around the key focus areas and priorities for the next quarter. They are not performance theater in which you just try to get through the meeting with your board members with no hiccups or tough questions.

At Bonfire, we often sit on the board to help founders build their "quarterly muscle" and maximize the value of board meetings. The board meeting presentation should be the culmination of a cadence you already follow internally with your leadership team (or with yourself if your team is small). The recommended process is:

  • Weekly: Staff meeting with your leadership team to check in on performance vs. key metrics and priorities
  • Monthly: Half-day deep dive with your leadership team reviewing quarter-to-date performance and any required adjustments
  • Quarterly: Full-day offsite with your leadership team where they present past quarter performance and upcoming quarter goals and priorities
  • Quarterly: Board meeting where you use the slides/materials from your offsite, appropriately tailored
  • Quarterly: All Hands Meetings to review the past quarter, preview the next quarter, and celebrate individual and team accomplishments

A basic template for board meetings is provided (make a copy for your own use). The template is straightforward if your organization has agreed on top-level and team-level priorities and follows a basic approach:

  • Remind the board what you said you would do
  • Tell them how you did and why
  • Tell them what you plan to do next

Board Meeting Flow/Format:

  • CEO: Review high-level performance versus priorities
  • Functions: Review high-level performance versus their priorities and preview approach for the next quarter
  • Financials: Review detailed finance items (good to have, but often ignored in the early days)
  • Team: Quickly review team size/makeup, planned hiring, and any challenges
  • Administrative: Minutes, options, approvals, etc.
  • Optional: If time allows, brainstorm any key decisions you are wrestling with (limit to one topic if possible)

This approach should make board meetings productive, especially if you implement the recommended management and communication cadence. Additional recommendations:

  1. 1.Send the board meeting deck out a few days in advance of the meeting.
  2. 2.Send a short performance update email at the end of the quarter and before the board meeting—especially if there is bad news. Do not surprise your board members at the meeting.
